Almost everyone judges a build at the end, when the paint is on. It is the worst possible moment to do it. Paint, plaster, tile, and cladding are the cheapest parts of the job and the most flattering — they are perfectly capable of sitting over work that will cost more to put right than the whole finish cost to install.
The takeaway up front: the quality of a building is decided in the hours before things get covered, and judged honestly only in that window. Everything expensive to fix later — waterproofing, drainage, structural connections, services, substrates — is concealed by design. Once it is closed up, you are not inspecting the work any more; you are inspecting a photograph of it, if anyone took one. Why the finish is the wrong place to look
Defects that show up in the finish are usually the cheap ones. A wavy skirting, a paint run, a badly cut tile — irritating, visible, and fixable in an afternoon.
The defects that ruin budgets are quiet. Inadequate falls on a wet area, so water sits. A membrane lapped the wrong way, so it channels water inward. Backfill dropped in without compaction, so a slab settles two winters later. A service run notched through a joist where it should never have been. None of these announce themselves at handover. They announce themselves later, through the finish, and the repair starts by destroying everything that was built on top.
This is the asymmetry that matters: a good job and a bad job look identical once they are covered. That is not a reason for suspicion. It is a reason to be present at the right times.
Put hold points in the programme, not in your worries
A hold point is an agreed pause: the contractor tells you when a stage is ready, you look, and only then does the covering work start. Agreed in advance, it is routine project management. Sprung on a contractor midway, it reads as distrust and costs the programme.
Be selective. Every hold point is time, and a job full of them will be slower and more expensive — that is the honest trade-off nobody mentions when they tell you to "check everything". Choose the three or four moments where the work is about to become irreversible, and let the rest go. Most jobs, that means:
- Ground, base, and drainage — before backfill or the slab.
- Waterproofing and damp protection — before screed, tile, or render.
- First-fix services and structural connections — before plasterboard or cladding.
- Insulation and any vapour control layer — before the lining goes on.

What good looks like at each moment
Ground, base, and drainage
Good: a base built in layers, each compacted before the next, to a consistent thickness you can see at the edges. Drainage that runs somewhere specific, with a fall you can see with a level, and pipes bedded in the right material rather than sitting on rubble. Ground water and surface water dealt with separately.
What bad hides: loose fill tipped in and levelled but not compacted; a trench backfilled with the same soft spoil that came out; a drain laid flat or, worse, laid falling the wrong way; a downpipe discharging against the wall it is meant to protect. All of it is invisible ten minutes later and expensive for the rest of the building's life.
The question that separates them: "How was this compacted, in what layers, and can I see it before it is covered?" A contractor who compacts properly answers immediately, because it is a sequence they are proud of.
Waterproofing and damp protection
Good: membranes and tanking that are continuous, lapped so water is shed outward and downward, dressed properly into corners and up behind thresholds, and turned into penetrations rather than cut around them. Falls that go towards the outlet, checked with water rather than by eye.
What bad hides: laps running the wrong way; a membrane cut and taped at a corner instead of being formed; a shower tray with fall built by generosity of tile adhesive; sealant used as a waterproofing layer instead of as a joint finish. Sealant is a maintenance item and always was — anywhere it is the only thing keeping water out, you have a future leak with a date on it.
The question: "Where does water go if it gets past the tile?" Every properly detailed wet area has an answer. If the answer is "it won't", that is not an answer.
First-fix services and structural connections
Good: cables and pipes run in straight, planned routes; drilled holes rather than notches where a member is loaded; proper fixings and plates where required; joints accessible or genuinely designed not to need access; labelling that will still make sense to somebody in ten years. Structural connections made with the specified fixings, in the specified number, not "near enough".
What bad hides: deep notches cut into the top of joists to make a pipe fit; cables buried in the wrong zones of a wall; a beam sitting on a padstone that is undersized or missing; timber packed with offcuts to make a level. And the classic: services routed through structure because it was quicker than moving them.
The question: "Who decided this could be cut, and is it on a drawing?" Structural alterations belong to an engineer, not to whoever had the saw.
Insulation and vapour control
Good: insulation cut to fit tight, with no gaps at edges or around services; a vapour control layer continuous and sealed at joints and penetrations; ventilation paths kept clear rather than stuffed.
What bad hides: panels forced in and left compressed, which loses their value; gaps at every awkward junction; a vapour layer punctured a dozen times for cables and never taped. It rarely fails structurally; it fails as cold spots, condensation, and mould in a corner three years later.
Reading a site from the outside
You can learn a surprising amount without technical knowledge, as long as you treat these as signals rather than proof.
- Materials stored off the ground and covered. Timber and boards left in standing water will be used anyway.
- Cut lines and set-out. Straight, square, consistent cuts on the rough work usually mean straight, square finishes.
- A current drawing on site that matches what is being built. Ask which revision they are working to and compare it to yours.
- Protection of finished work. Covered thresholds and taped-up frames mean somebody intends to hand this over undamaged.
- Safety kit in genuine use — not stacked in a corner for visits. Sites that take safety seriously are rarely careless elsewhere.
- The same faces each week. Constant churn of unfamiliar trades makes consistency very hard, whoever is managing it.
None of these prove good work. A tidy site can hide a bad detail, and a scruffy one can be built beautifully. Use them to decide how hard to look, not to conclude.
Photograph everything before it closes
The single highest-value habit available to a client. Before any covering work, take a run of photographs: wide enough to place them, close enough to read, with a tape measure in the frame where a dimension matters.
That set costs you twenty minutes per stage and is worth more than almost anything else you will do, because later — when a floor is damp or a crack appears — the argument turns entirely on what was actually there. A photograph settles it. A memory does not. It is also the fairest thing you can do for a good contractor, who is protected by the same evidence.
When to bring in somebody qualified
Judge what you can, but know the limits. Structural elements, waterproofing details on anything above habitable space, electrical work, gas, and anything load-bearing being altered are not homeowner judgement calls. Bring in a qualified engineer, a specialist, or your local building control authority at those points, and check the specifics against local codes, which vary by jurisdiction.

FAQ
How do I raise a concern without damaging the relationship?
Ask questions rather than making accusations, and ask them about the work, not the person: "can you walk me through how this is detailed?" is a normal client question. Raise it immediately and privately with whoever runs the site, not in front of the trades. Good contractors would far rather explain than rebuild.
What if something has already been covered up?
Ask what evidence exists — photographs, an inspection sign-off, a delivery note for the specified material. If nothing does, and the element is significant, opening a small section up is unpleasant but cheaper than discovering the problem through a finished floor. Weigh the cost of checking against the cost of being wrong.
Should I hire my own inspector, or is the contractor's word enough?
It depends on the value and complexity of the work. On a small job, agreed hold points and your own photographs are usually proportionate. On anything structural, or on a build where you cannot judge the detail, an independent set of eyes at three or four stages is normally modest against the value of what is being concealed.
Does a tidy site really mean good work?
It correlates, but it does not prove anything. Tidiness reflects supervision and pride, which usually show up in the work as well — but a well-organised site can still contain a badly detailed junction, and a rough-looking one can be built to a high standard. Treat it as a signal that tells you how closely to look.
How much notice should I get before a hold point?
Agree it in the contract rather than negotiating it under pressure — enough time that you can genuinely attend without stopping the job, commonly a day or two. What matters more than the number is that it is written down, so the stage is not quietly closed on a day nobody expected.
